Operations Transformation

Retail digital transformation for the Middle East operator of a leading international fast-fashion brand

Demand forecasting and inventory optimisation

A nine-month scope, delivered in under seven. Then they asked for a second phase.

A testimonial is what a client says. A second contract is what a client does.
Phase 2 was commissioned on the day phase 1 was completed

Main contractor, with a penalty clause for any business downtime caused by change management.

The result, against the plan

Scope as planned: 9 months
Delivered in under 7 months: more than 2 months early
Phase 2, commissioned on completion

11 months of continuous engagement, end to end. The second contract is the verdict.

Case 02 of 04: the full story

The full story

The situation

The client runs a leading international fast-fashion brand across stores and online in the region. Gulf demand follows Ramadan, Eid, summer departures and tourist peaks, not a European calendar. With stock placed on forecast and instinct, one city held too much of a line while another sold out.

What we did

  1. One forecasting process: sales history, live signals and customer feedback.
  2. Store and online behaviour fed into stock decisions every week.
  3. Online recommendations built on what each customer actually did.
  4. Store staffing planned against real footfall to cut queues.
  5. Held the main contract and managed every subcontractor.

The result

  • Delivered in under seven months against a nine-month plan.
  • More than a fifth faster than scoped, run against PMI's PMBOK Guide.
  • A second phase commissioned immediately on completion.
  • About eleven months of continuous engagement, end to end.

What we will not claim

We did not design a garment, schedule a factory run or set a price. The brand's global teams own design, production and pricing. Our part sat where a regional operator has real control: stock, timing, channels and service.

Instinct worked at five stores. Will it at fifty?

Growth breaks gut feel. The fix is a live read on demand, and an operation that answers it every week.
